O planejamento das etapas de desenvolvimento de um projeto é fundamental para a organização e o controle do processo de elaboração de empreendimentos. A definição de prazos e a distribuição adequada das atividades entre as diferentes áreas permitem estruturar o desenvolvimento das fases do projeto e aumentar a eficiência do planejamento. Nesse contexto, este estudo apresenta uma análise comparativa entre o planejamento inicial e a execução das etapas de desenvolvimento dos projetos complementares de uma edificação multifamiliar, buscando identificar as diferenças entre o cronograma previsto e o efetivamente executado. A análise contempla as fases de estudo preliminar, anteprojeto, projeto pré-executivo e projeto executivo, incluindo a compatibilização entre os projetos complementares. Para isso, foram utilizados dados obtidos por meio das ferramentas Construflow e Microsoft Project, comparando o planejamento inicial com a execução das atividades. A metodologia baseou-se na coleta e análise dessas informações para identificar as variações de prazo entre o previsto e o realizado. Os resultados evidenciaram que as incertezas são inerentes às fases iniciais dos projetos, mas devem ser reduzidas ao longo do seu desenvolvimento. Os principais fatores responsáveis pelos desvios foram a inclusão de uma nova etapa para definições técnicas, alterações de premissas em fases finais do projeto e atrasos nas validações técnicas e na tomada de decisões. Sendo possível concluir que um planejamento inicial bem estruturado, aliado à definição antecipada das premissas do empreendimento, contribui para reduzir retrabalhos, evitar alterações tardias e minimizar impactos no cronograma.
Project development planning is essential for organizing and controlling the design process of construction projects. Defining schedules and properly allocating activities among the different design disciplines helps structure the project development phases and improve planning efficiency. In this context, this study presents a comparative analysis between the initial planning and the actual execution of the development stages of complementary engineering projects for a multifamily residential building, aiming to identify the differences between the planned schedule and the actual execution. The analysis covers the preliminary design, schematic design, pre- executive design, and executive design phases, including the coordination among the complementary engineering disciplines. To accomplish this, data obtained from Construflow and Microsoft Project were used to compare the initial planning with the execution of the activities. The methodology was based on collecting and analyzing these data to identify schedule variations between the planned and the actual execution. The results showed that uncertainties are inherent to the early stages of project development but should gradually decrease as project definitions are established. The main factors responsible for schedule deviations were the inclusion of a new stage for technical definitions, changes in project assumptions during the final design phases, and delays in technical validations and decision-making. It is concluded that well-structured initial planning, combined with the early definition of project requirements, contributes to reducing rework, preventing late design changes, and minimizing impacts on the development schedule of complementary engineering projects;
